About Customer Leak Lab
We investigate where businesses lose customers, revenue and future value.
Customer Leak Lab examines the gaps between what customers experience, what internal systems report and what the business ultimately earns. We help leadership teams find losses hidden between departments, processes and reports.
Why Customer Leak Lab exists
Customer losses rarely stay within one department.
Sales may see a conversion problem. Operations may see a delay. Customer service may see a complaint. Finance may only see the revenue result. Each view can be correct while the real cause remains unclear.
Customers do not experience departments.
They experience one organisation, yet most businesses review that experience through separate teams, systems and targets. The losses often sit in the hand-offs between them.
The visible problem may be the last step in a longer failure.
A lost sale, repeated complaint, delay or non-renewal can begin much earlier than the point at which it becomes visible. Fixing the final symptom may leave the original breakdown untouched.
Some losses never appear as a clear line item.
A customer who never completed a purchase, quietly reduced their business or decided not to return may be missing from the reports used to judge current performance.
What we mean by customer leakage
Customer leakage is the preventable loss of customer value, revenue or future opportunity.
It can begin in acquisition, conversion, delivery, complaint handling or retention. It can also be caused by the processes, decisions and information gaps behind those stages.
Our work is to trace those losses through the available evidence, test the likely explanations and show management where to look first.
What we do
Organisations usually come to us for one of four reasons.
They may need a diagnosis, a better tool, clearer thinking or help turning findings into decisions. Customer Leak Lab works across all four.
Make customer leakage easier to see and understand.
We study how customer and revenue loss develops, including the gaps that routine reporting tends to miss.
- Research reports and sector analysis
- Articles and management insight
- Case studies and practitioner conversations
Investigate a concern that existing reports have not resolved.
We examine customer records, operational events and commercial results around a clear management question. The conclusion goes only as far as the evidence allows.
- Customer Leakage Intelligence Assessment
- Evidence review and exposure analysis
- Executive findings and priority actions
Give teams practical ways to identify and discuss leakage.
We create self-checks, exposure tools and working templates for organisations that need a better starting point before commissioning a full assessment.
- Find Your Leaks self-check
- Financial exposure and prioritisation tools
- Journey, evidence and management templates
Help leadership decide what to do with the findings.
We work with leaders to interpret the evidence, agree priorities and assign the operational response.
- Executive briefings and workshops
- Strategic advisory support
- Speaking and leadership engagement
How Customer Leak Lab works
We bring separate pieces of evidence into the same investigation.
Existing reports still matter, but they are usually read in isolation. We compare customer records, operating events, commercial results and staff perspectives so that one explanation can be tested against the others.
Customer evidence
Feedback, complaints, customer behaviour, abandonment, repeat contact and relationship outcomes.
Operational evidence
Processes, hand-offs, delays, exceptions, ownership gaps and service-delivery records.
Commercial evidence
Conversion, revenue, renewal, retention, cost and lost-opportunity information.
Management and frontline perspectives
The context needed to understand why systems operate as they do and where evidence may be incomplete.
What this gives management
A clearer account of where value is being lost and what to do about it.
The point is to help management separate well-supported findings from assumptions, then focus attention where the customer and commercial consequences matter most.
Better visibility
See relationships that disappear when customer, operational and financial information is reviewed in separate reports.
Stronger evidence
Know which conclusions are well supported, which are tentative and where important information is still missing.
Clearer priorities
Direct leadership attention to the losses that matter most instead of treating every weakness as equally urgent.
More grounded decisions
Link the customer problem to its operational owner, likely financial effect and next management action.
How we approach the work
Four principles guide the work.
They keep the investigation focused on evidence and prevent it from turning into a broad, generic review of customer experience.
Evidence before conclusions
A reasonable explanation is still only a hypothesis until the evidence supports it. We state conclusions with the level of confidence the evidence deserves.
Customer experience and commercial performance must be read together
Leadership cannot judge the importance of a customer problem without considering its effect on revenue, cost, risk or future value.
Symptoms should not be mistaken for causes
A complaint, lapse or abandoned purchase may be where the failure became visible, not where it began.
Some problems matter more than others
Management needs to know which losses are significant, urgent and practical to address. A longer list of possible improvements does not create a useful priority.
Who the work is for
For leaders who know customers are being lost but cannot yet explain why.
The work is most useful when a business has enough customer activity and operating evidence to investigate, but its existing reports still leave an important question unresolved.
Established organisations
Businesses with enough customer activity, operating history and records for the patterns to be tested properly.
Leadership teams
Executives dealing with unresolved losses in conversion, delivery, complaint recovery, renewal or retention.
Cross-functional leaders
Leaders whose separate reports describe only part of the same customer and commercial problem.
Professional communities
Practitioners and institutions looking for rigorous ways to connect customer experience work to commercial decisions.
The firm
A firm built around one problem: preventable customer and revenue loss.
Customer Leak Lab develops research, conducts assessments and creates practical tools around this single field. The services differ, but the question behind them is the same: where is value being lost, and what does the evidence say about it?
We help organisations find losses that sit between departments, reports and management assumptions, then decide which ones deserve action.
